Professional Agile Leadership™ – Evidence-Based Management (PAL-EBM)
Your Dashboards Are Green. Are Your Customers Happy?
Velocity is up. Every Sprint ships on time. Every status report is green. Yet no one in the leadership meeting can answer one simple question: what measurable value did we deliver to customers last quarter? If that sounds familiar, you are leading with activity metrics — and activity is not value.
The Professional Agile Leadership™ – Evidence-Based Management (PAL-EBM) course, created by Ken Schwaber and Scrum.org, gives leaders a practical, empirical framework to set better goals, measure what actually matters, and adapt investments based on evidence instead of opinions. This is the official Scrum.org class, taught live by a Professional Scrum Trainer, with the globally recognized PAL-EBM certification included.
Is this Workshop Right for You?
Please check all boxes where your answer is YES:
- Are your teams "agile" but leadership still measures success with utilization, velocity, and delivery dates?
- Do you struggle to prove the business value of your agile or AI transformation?
- Do goal-setting exercises in your organization produce plans that are outdated within a quarter?
- Do you want teams to self-manage toward outcomes instead of waiting for direction?
If you checked ANY box, you are invited to join our workshop.

The Four Lenses That Change How You Lead
At the heart of PAL-EBM are four Key Value Areas (KVAs) — lenses that help leaders see past outputs and examine real value:
Current Value (CV)
What value does your product deliver today — to customers, employees, and investors? Not what you shipped. What they experienced.
Unrealized Value (UV)
The gap between what customers want and what they have today. This gap is your biggest strategic opportunity — if you can see it.
Time-to-Market (T2M)
How fast can you deliver new value, test ideas with real customers, and learn from the results? Speed of learning beats speed of delivery.
Ability to Innovate (A2I)
How much of your capacity goes into new value — and how much is consumed by technical debt, maintenance, and organizational friction?
Why This Course Matters Even More in the AI Era
AI coding assistants and agents are inflating every output metric organizations track. Teams ship more code, more features, more releases than ever before. But here is the uncomfortable question: if velocity is up 40%, is customer value up 40%? Almost certainly not.
Leaders who measure outputs will be systematically misled by AI-augmented teams. Leaders who measure outcomes — through the four Key Value Areas — will know exactly whether their AI investments are paying off. As a trainer who also delivers Scrum.org's AI Essentials for Scrum Masters and AI Essentials for Product Owners courses, I weave this AI-era measurement challenge into our class discussions using real scenarios from organizations adopting AI today.
What You Will Learn
- Empirical Goal-Setting: Structure Strategic, Intermediate, and Immediate Tactical Goals that create alignment without micromanagement.
- The Experiment Loop: Form hypotheses, run experiments, inspect evidence, and adapt goals — leadership empiricism in action.
- Outcome-Based Measurement: Shift conversations from team performance metrics and velocity toward customer-centricity and value.
- The Four Key Value Areas: Apply CV, UV, T2M, and A2I as decision-making lenses for investments and improvement efforts.
- Culture of Trust and Autonomy: Use clear goals and appropriate measures to enable self-management instead of command-and-control.

No. PAL-EBM is valuable for anyone accountable for outcomes: executives, managers, Product Owners, Scrum Masters, agile coaches, and consultants. If you influence goals, measures, or investment decisions, this course applies directly to your work.
No prior EBM knowledge is required. Familiarity with agile ways of working helps, but the course teaches the EBM framework from the ground up using hands-on, activity-based exercises.
Yes. Every participant receives a free attempt at the official Scrum.org PAL-EBM assessment. If you attempt it within 14 days and score below 85%, you receive a free second attempt at no additional cost. The certification never expires and has no renewal fees.
OKR and KPI frameworks tell you how to write goals. EBM goes further: it gives you four Key Value Areas to evaluate whether you are measuring the right things at all, and an empirical loop to inspect and adapt goals based on evidence rather than opinion. Many participants use EBM to make their existing OKRs meaningful.
Yes — this is a key discussion thread in our class. AI tools inflate output metrics like velocity and features shipped. EBM's outcome-based measures help leaders determine whether AI investments are actually improving customer value, or just producing more output.
